List every step in the process in order, with its observed or estimated time in minutes. Classify each step as Value-Added, Necessary Non-Value-Added, or Waste. For any step classified as waste, select which of the 8 Wastes it represents. The tool computes a live value-added ratio and breaks down waste time by category.

A step is value-added only if it physically transforms the product or service in a way the customer would pay for, is done right the first time, and is done in a way the customer cares about.
Necessary non-value-added work does not add value in the customer's eyes but is currently required, such as a regulatory inspection or a required approval step. It is a target for reduction, not elimination, unless the requirement changes.
There is no universal target, but most unimproved administrative and transactional processes run well under 10% value-added time. Track the ratio over time as a directional improvement indicator rather than chasing a specific number.
