Skills/Training Matrix Template

An Excel workbook for tracking team proficiency across skills, with a built-in 0–3 proficiency legend so scoring stays consistent across reviewers.

The Skills Matrix tab lists each team member down the rows and each required skill or task across the columns, with a dropdown-controlled 0–3 score in every cell. The Legend tab defines exactly what each score means, so a "2" from one supervisor means the same thing as a "2" from another.

Key Features Inside the Template

Shared 0–3 Proficiency Scale

A defined legend keeps scoring consistent whether it's filled in by one supervisor or several across shifts.

Dropdown-Controlled Scores

Each cell in the matrix is restricted to the valid 0–3 range, preventing inconsistent or invalid entries.

Single Points of Failure, Visible

Scanning a column for a skill with only one "2" or "3" instantly surfaces where cross-training is most needed.

Expandable Grid

Add rows for more team members or columns for more skills; the matrix grows with the team.

Best Use Cases

  • Planning cross-training priorities across a shift or department
  • Identifying single points of failure before a key person is out
  • Supporting a Training and Education pillar under a TPM program
  • Onboarding tracking for new hires against required skills

How to Use the Template Effectively

  1. Agree on the skill or task list with the team before scoring begins.
  2. Have a supervisor or trainer score based on direct observation, not self-assessment.
  3. Scan each column for skills with too few "2" or "3" scores, not just each row.
  4. Use gaps found in the matrix to prioritize the next cross-training assignment.
  5. Re-score on a regular cadence, not just once at rollout.

Who Should Use This Template

  • Shift supervisors and team leads planning cross-training
  • Training coordinators tracking onboarding progress
  • TPM program owners supporting the Training and Education pillar

Common Mistakes to Avoid

  • Letting team members self-score instead of using direct observation
  • Filling in the matrix once and never updating it as skills change
  • Only reading rows (per person) and missing columns (per skill) with too few proficient people

Skills/Training Matrix Template Frequently Asked Questions

Who should score each cell in the matrix?

A supervisor or trainer who has directly observed each team member perform the task, not a self-assessment, since self-scoring tends to drift over time.

How often should the matrix be updated?

Update it whenever a team member completes training on a new skill, and review the whole matrix on a regular cadence -- quarterly is common -- to catch skills that have quietly become single points of failure.
